From Strategy Slide to Executable Map in One Workshop

The Gap Nobody Talks About

Most leadership teams spend two days building a strategy presentation. It covers market positioning, growth targets, capability themes, and a three-year ambition. Everyone nods. The deck goes to Notion.

By week three, the squads are running the same work they were running before.

The strategy informed people. It did not change what they do on Monday. Those are two completely different outcomes, and most strategy workshops only deliver the first.

Why Strategy Workshops Stop Too Early

The typical strategy session focuses on two things: what the organization believes about the market and what it wants to achieve in the next 12 months. Both matter. Neither of them is an execution plan.

Here is what is usually missing when the room clears:

  • No named owners at the squad level. "Drive customer growth" has a strategic owner. But who owns the key result? If the answer is "the revenue function," nobody actually owns it.
  • No linked work. The strategy says enter three new enterprise verticals. But which squad is running which discovery sprints right now, and how do those tasks trace back to that objective?
  • No operating cadence. After the workshop, when does the strategy get reviewed? What is the check-in rhythm? When does leadership see whether OKRs are actually moving?
  • No correction signal. Things change mid-quarter. Which metric tells you the strategy is drifting? What triggers a mid-cycle adjustment before the quarter is lost?

These are not afterthoughts. They are the difference between a strategy that drives behavior and one that decorates a presentation.

What an Executable Strategy Map Looks Like

An executable map has five components that turn intent into action:

1. Strategic themes with named owners. Each major theme — customer retention, operational scale, talent depth — has a named leader who is accountable at the leadership level, not just responsible for status updates.

2. Objectives that cascade to squads. Strategic themes translate into 2–4 Objectives at the organizational level. Each Objective then cascades to the squads doing the actual work. A 200-person technology company running three strategic themes might carry eight org-level Objectives, each linked to 2–4 squad-level OKRs.

3. Key Results with baselines and targets. KRs must have a current baseline. "Increase NPS" is not a KR. "Increase NPS from 34 to 52 by end of Q3" is. You cannot track what you cannot measure, and you cannot measure what you have not baselined.

4. Tasks tagged to KRs. Every sprint task, project card, or initiative should trace back to the KR it moves. If squads are doing work that does not connect to a KR, either the KR is missing or the work should not be happening.

5. A check-in cadence. Confidence scores weekly. 1-on-1s aligned to KR movement. Quarterly reviews grounded in real data, not retrospective storytelling.

When all five are in place, the strategy is no longer a slide. It is a living operating system that drives daily and weekly decisions.

The Workshop: Three Phases in One Day

You do not need a two-day offsite. You need three focused phases, each with a clear output and a clear owner.

Phase 1: Signal Review (90 minutes)

Before anyone writes a new objective, the leadership team reviews what last quarter is actually saying:

  • Which OKR key results moved, which stalled, and where confidence scores were consistently low
  • Core operational metrics — customer retention, revenue health, pipeline coverage, headcount utilization
  • Workforce signals — survey findings, check-in themes, 1-on-1 patterns surfaced by managers over the quarter

A 300-person fintech using ILPApps discovered that four of their six Q2 key results stalled because squads had no task-level connection to those KRs. The tasks existed. The OKRs existed. Nobody had linked them. The signal was in the data the whole time — it just needed to be read before writing new objectives.

This phase is diagnostic. No new ideas. Just honest signals from the system you already have.

Phase 2: Draft Objectives and Key Results (2 hours)

With the signals visible, each strategic theme owner drafts 1–2 Objectives for the coming quarter. The room then tests each KR against three questions:

  1. Does this KR have a baseline today? If not, the first task is to create one before the cycle begins.
  2. Which squad owns execution? If the answer is unclear, the Objective needs to be broken down further before it can cascade.
  3. What does 70% look like? OKRs should be ambitious enough that 70% completion is still a meaningful achievement. If hitting 100% feels certain from day one, you are looking at a KPI, not a KR.

Write the KRs in the room. Do not take them home as homework. Draft imperfect KRs and iterate — imperfect-and-committed beats perfect-and-pending every time.

Phase 3: Connect to the Operating System (90 minutes)

This is the phase most strategy sessions skip entirely. Take the draft OKRs and do four things before anyone leaves:

  • Assign KR owners from the squad level, not the leadership level
  • Map 3–5 existing tasks or initiatives to each KR
  • Set a check-in cadence: confidence score weekly, 1-on-1 agenda driven by KR movement, quarterly formal review date on the calendar
  • Open ILPApps Strategy Board and populate the map live — before the room clears

When the workshop ends, the strategy is already inside the operating system. Not in a deck. Not in a shared folder. In the platform where squads run their work every week.

Where the Map Lives After the Room Clears

A workshop is one day. The strategy has to survive the other 89 days of the quarter.

What to Do This Week

If your Q3 strategy is still in a presentation deck, here is the practical starting point:

  1. Identify three strategic themes from your current plan. Name a senior owner for each — a person, not a function.
  2. Draft two KRs per theme with a current baseline. Do not wait for perfect data — a directional baseline is enough to start calibrating confidence.

  4. Set a check-in cadence before next Monday. Confidence scores weekly. 1-on-1 agendas driven by KR movement. A 30-minute leadership sync every two weeks to read the signals together.

Strategy that lives in a deck gets revisited once a quarter. Strategy that lives in an operating system gets acted on every week.
